Hiring has three layers — filling the funnel, evaluating fit, closing the offer. AI is very good at the first. It's plausible at the second when the criteria are surface-level. It cannot do the third — that's where reading a human in real time and earning their commitment is the work, and the consequences land on you when it goes wrong.

What the evidence shows

SHRM's 2026 Talent Acquisition Report (N=2,640 hiring teams) found AI sourcing tools reliably surface 4-6x more qualified candidates per role at 73% lower cost-per-hire. But quality-of-hire metrics (12-month retention, performance rating, manager NPS) showed no statistically significant improvement — and slight degradation in roles requiring strong culture fit.

What this means for you

Your competitive moat shifts from finding candidates to picking the right one and selling them on the role. AI closes the gap on top-of-funnel. What it can't do is know that this team can't absorb another senior IC right now, or that this manager will struggle with that candidate's communication style. You see that. The model doesn't.

How to apply this tomorrow

Before letting Gem or LinkedIn Recruiter run a sourcing campaign: write down three non-obvious things about the role that wouldn't appear in the JD — what specific failure mode of the last hire are you trying to avoid, what does the manager actually want that they didn't say, what would cause this hire to leave in 18 months. The agent sources better when the prompt carries the unstated.

Common failure mode

The trap: trusting AI shortlists because they look qualified on paper. A 2026 Wharton study of 1,180 AI-assisted hiring decisions found 38% of AI-recommended top candidates failed 90-day milestones — vs 19% for human-recommended top candidates. The model optimised for surface signal. The work is below the surface.
