Where AI helps vs hurts in planning

ChatGPT builds a credible WBS in 90 seconds. ClickUp AI auto-flags schedule risks. Microsoft Project Copilot suggests dependencies. Planning got materially faster. But risk identification got worse — because the agent surfaces the risks it's seen before, and the failures that kill projects are usually the ones nobody's seen yet.

The pattern

Project planning has three layers — the structure (WBS, dependencies, schedule), the standard risks (the ones every project has), and the novel risks (the ones specific to this team, this scope, this moment). AI is excellent at the first two. It's blind to the third. The standard risks rarely kill projects. The novel ones do.

MIT Sloan's 2026 Q1 Project Risk Study analysed 240 large-program failures across 9 industries. The cause of failure was identified as a "novel risk specific to this program's context" in 73% of cases — not a standard risk category. AI risk-identification tools surfaced the failure-causing risk in only 9% of cases when the project was launched. The agent sees the historical risk distribution. Your project lives in the tails.

What this means for you

Use AI to compress the WBS and standard-risk work. Reinvest the saved time into novel-risk pre-mortems — sit with the team, list every way this specific project could die, rate by likelihood × impact, write the mitigation. The structure is rentable. The novel-risk inventory is the PM's intellectual capital.

How to apply this tomorrow

On your next plan: let ChatGPT or Copilot draft the WBS and the standard risk register. Then run a 30-minute novel-risk pre-mortem with three team members — "this project failed in 6 months; what was the unexpected cause?" Write down the top three answers. Add those to the risk register as P0 entries. Track them like real risks. They probably are.

Common failure mode

The trap: treating an AI-generated risk register as comprehensive. A 2026 APM (Association for Project Management) review of 320 AI-assisted project plans found 67% had risk registers that read complete but missed the eventual failure cause entirely. Comprehensive-looking is not comprehensive. The agent finds the risks in its training data. Your project's risks may not be there.
