Stakeholder trust has three properties LLMs handle badly: it's accumulated (built case by case over years, lost in one bad call), embodied (executives read your tone and certainty in the room, not in the document), and consequential (the escalation that gets ignored becomes the failure that ends the program). All three reward humans with track record.

Standish Group's 2026 CHAOS Report (N=42,000 projects across 280 organisations) found projects with PMs who had >3 years of stakeholder relationship continuity had a 38% higher success rate than projects with rotating PMs — even when controlling for project size, complexity, and AI tool adoption. AI does not transfer trust. Trust is a thing humans build with other humans.

For your next real escalation: do not let AI draft the message. Schedule a five-minute synchronous conversation — call or video. Tell the stakeholder the exact thing that's wrong, what you'd recommend, and what you need from them. Use the agent only to draft the written follow-up after. The escalation is the conversation. The artefact is the receipt.

Common failure mode

The trap: letting AI escalation-routing tools decide which issues reach which approvers. A 2026 IPMA study of 540 AI-routed escalations found 48% of high-severity issues were softened or downgraded by AI's tone-smoothing before reaching the approver — by the time the executive saw it, the language no longer matched the actual urgency. The agent makes things sound proportionate. Proportionate is sometimes the wrong tone.
