The pattern

Design systems + handoff have three layers — generating the artefacts (variants, specs, redlines), governing the system (what's a token, what's a component, what's an exception), and defending decisions to engineering (why this padding, why this state). LLMs are excellent at the first. They're plausible at the second when conventions are clear. They cannot do the third — that's where you sit in the engineering review.

Config 2026 (Figma's annual research, N=2,840 design system teams) found AI tools generate handoff documentation 8x faster than human-authored specs. But teams using AI-generated specs reported a 26% increase in build-time clarification questions from engineering — the docs looked complete but missed the rationale engineers needed to make implementation decisions.

The trap: letting AI-generated specs replace your presence in engineering reviews. A 2026 Material Design study of 480 handoff cycles found AI specs were used as the source of truth in 67% of build cycles — but designers were absent from 71% of resulting implementation reviews. Result: engineers shipped what the spec said, not what the design intended.
